Yet, such expressions might subtly suggest that coaching is something we <\/span>wear<\/span> for a time \u2014 a function that can be put on or taken off depending on context. In this view, coaching becomes one role among many, interchangeable with consulting, mentoring, or advising.<\/span><\/p>\n
However, the <\/span>2025 ICF Core Competencies<\/span> bring a meaningful nuance. For the first time, <\/span>Competency 3.01<\/span> explicitly uses the word <\/span>philosophy<\/span>:<\/span><\/p>\n
\u201cDescribes one\u2019s coaching philosophy and clearly defines what coaching is and is not for potential clients and stakeholders.\u201d<\/span><\/p>\n
This gentle yet powerful shift reminds us that coaching is not only about methods; it is grounded in <\/span>one\u2019s own philosophy of being with others<\/span>. This philosophy arises from the coach\u2019s lived values, cultural context, and understanding of what it means to accompany another human being.<\/span><\/p>\n
At the same time, <\/span>Competency 7.07<\/span> notes that a coach \u201cadjusts the coaching approach in response to the client\u2019s needs.\u201d While this may sound like the \u201cchanging hats\u201d metaphor, perhaps it actually points to something subtler: a movement within the coaching stance \u2014 a responsiveness that remains faithful to one\u2019s values and philosophy, rather than a departure from them.<\/span><\/p>\n
If coaching is indeed a philosophy of being, then it cannot simply be worn or removed at will. It may instead be something we inhabit \u2014 an orientation toward humanity, growth, and dialogue that infuses all our interactions. This article explores how understanding coaching as a philosophy rather than an approach may help us honor diversity among coaches while remaining anchored in shared ICF values.<\/span><\/p>\n
Coaching as a Living Philosophy<\/span><\/p>\n
To speak of \u201cone\u2019s coaching philosophy\u201d is to acknowledge both <\/span>common ground<\/span> and <\/span>plurality<\/span>. According to the <\/span>ICF Core Values \u2014 Professionalism, Equity, Collaboration, and Humanity<\/span> \u2014 all coaches are guided by an ethical and humanistic compass. Within that shared ground, however, each coach may develop their own lived philosophy.<\/span><\/p>\n
A coach in Tokyo might draw from Zen and phenomenology; another in Oslo from existentialism and systems thinking; another in Nairobi from communal Ubuntu ethics. Each philosophy, though distinct, still arises from the same soil: a belief that human beings are <\/span>creative, resourceful, and whole<\/span>.<\/span><\/p>\n
This plurality does not weaken the profession\u2019s coherence \u2014 it enriches it. Coaching philosophy, in this sense, may not be a single doctrine but a <\/span>phenomenological stance<\/span>: an ongoing inquiry into how we meet the Other. Each coach\u2019s philosophy becomes the expression of how they perceive human potential, responsibility, and relationship.<\/span><\/p>\n
The <\/span>2025 ICF Code of Ethics (Appendix)<\/span> defines Coaching Philosophy as:<\/span><\/p>\n
\u201cThe underlying theory, beliefs and principles that guide a coach\u2019s practice and interactions with clients.\u201d<\/span><\/p>\n
It could be said that this definition invites us to reflect: what is the lived experience of my philosophy in practice? How does it appear in my tone, silence, or curiosity? Philosophy here is not abstraction \u2014 it might be the invisible atmosphere of the coaching relationship itself.<\/span><\/p>\n
The Fragility of the \u201cCoaching Hat\u201d Metaphor<\/span><\/p>\n
The familiar expression \u201cwearing the coaching hat\u201d often arises in organizational or hybrid roles where professionals shift between functions \u2014 manager, mentor, consultant, advisor, coach. On the surface, the metaphor may seem harmless, perhaps even useful, in teaching boundary awareness. <\/span>Competency 1.06<\/span> rightly asks us to \u201cmaintain distinctions between coaching, consulting, psychotherapy, and other support professions.\u201d<\/span><\/p>\n
Yet, phenomenologically speaking, the metaphor might conceal more than it reveals. A \u201chat\u201d is something external \u2014 it covers but does not transform. When we imagine coaching as a hat, we may unconsciously reduce it to a temporary behavior, detached from one\u2019s deeper philosophy or humanity.<\/span><\/p>\n
We might then ask:<\/span><\/p>\n

- What happens to the ICF core values when a coach \u201cchanges hats\u201d?<\/span><\/li>\n
- Can professionalism, equity, collaboration, and humanity be suspended and then reactivated at will?<\/span><\/li>\n
- How can one shift between professional roles without fragmenting one\u2019s ethical and philosophical coherence?<\/span><\/li>\n<\/ul>\n
When a coach \u201cchanges hats,\u201d they might risk walking through <\/span>different value systems and boundaries<\/span> without full awareness. A consulting mindset may unconsciously reintroduce hierarchy; a therapeutic stance may emphasize healing rather than partnership. Each carries its own philosophy and ethics. Without reflection, the coach may oscillate between incompatible worldviews, leaving both self and client uncertain about the ground beneath them.<\/span><\/p>\n
The issue is not about having multiple competencies \u2014 many coaches are also consultants or therapists \u2014 but about whether these roles coexist within a <\/span>continuous philosophy of being<\/span>. The moment a coach sees coaching merely as a function, rather than a lived value, integrity becomes vulnerable.<\/span><\/p>\n
Adjusting the Approach, Not Abandoning the Philosophy<\/span><\/p>\n
Competency 7.07<\/span> reminds us that a coach \u201cadjusts the coaching approach in response to the client\u2019s needs.\u201d This might be understood as <\/span>phenomenological flexibility<\/span> \u2014 a movement within the coaching space that arises from empathy and presence.<\/span><\/p>\n
Adjusting approach may mean slowing down when a client hesitates, or using visualization when imagination might open new awareness. It does <\/span>not<\/span> mean leaving the coaching stance. The difference lies in <\/span>intention<\/span>: when we adjust within coaching, our values remain constant; when we \u201cchange hats,\u201d we risk departing from those values.<\/span><\/p>\n
A coach may draw from different coaching orientations \u2014 Cognitive Behavioral, Gestalt, Existential, Somatic \u2014 yet the deeper philosophy remains stable: honoring autonomy, respecting wholeness, and holding the relationship as partnership. The flexibility of form never overrides the constancy of values.<\/span><\/p>\n
Coaching as Phenomenological Presence<\/span><\/p>\n
Coaching, viewed phenomenologically, might be less about what we <\/span>do<\/span> and more about <\/span>how we are present<\/span>. Presence itself may be the method.<\/span><\/p>\n
It could be said that in true coaching presence:<\/span><\/p>\n

- Curiosity replaces certainty.<\/span><\/li>\n

The Ethical Fragility of Instrumentalism<\/span><\/p>\n

A phenomenological stance, however, invites the coach to return to experience \u2014 to sense when the space feels authentic and when it becomes instrumental. Such awareness, simple yet radical, may be the true guardian of coaching integrity.<\/span><\/p>\n
Reclaiming Coaching as a Way of Being<\/span><\/p>\n
To reclaim coaching as a philosophy \u2014 and not just an approach \u2014 we might begin with a few reflections:<\/span><\/p>\n

- Articulate one\u2019s own philosophy<\/span>: Each coach may ask, \u201cFrom what worldview do I meet my clients?\u201d This awareness transforms technique into ethical expression.<\/span><\/li>\n
